A group first migration approach
Instead of treating Vapouriz and Vapestore as two separate projects, we approached this as a single group migration. Both sites were moved from Magento to Shopify Plus, with shared thinking around data, structure, and long-term use across the wider brand portfolio.
Shopify Plus was selected to support scale, performance, and flexibility, while reducing the operational load on the internal team.
Master theme template build
We created a master theme template that could be reused across multiple Vapouriz Group brands.
The build started with Vapestore, the largest and most complex site. Every section was designed to be flexible. Text, layout, imagery, and hierarchy could all be adjusted through theme settings without extra development.
This allowed Vapouriz and Vapestore to look and feel like separate brands, while still sharing the same underlying framework. Navigation, templates, and page sections were all built to adapt, not duplicate.
This approach ultimately reduced future build time and made it easier for the group to bring more brands onto Shopify.
SEO-led migration and data handling
Because organic search drives the majority of traffic, SEO protection was central to the project. All URLs, metadata, content, and internal linking were carefully mapped to preserve visibility across both sites.
The migration included the transfer of 480,000 customer records, 4,000 to 5,000 orders, and all existing content, including blogs and SEO signals. This required detailed data preparation, structured mapping, and staged migrations to ensure accuracy.
Following the process outlined in our project proposal, the migration was completed in phases. Initial data migrations were carried out during development, followed by final delta migrations at launch to capture any new customer or order activity. Post-launch monitoring was used to identify and resolve any remaining issues, including redirects and crawl errors.
This approach ensured continuity for customers and search engines while moving the group onto Shopify Plus.
Complex functionality rebuilt on Shopify Plus
The existing Magento sites supported a wide range of custom buying logic. This functionality needed to be rebuilt in a way that felt clear for customers and easy for the team to manage.
We implemented:
• Age verification with a custom build using AgeChecked
• Vape kit logic with free product rules controlled via metafields
• Multibuy offers managed through Shopify Functions
• Shortfills and nic shot add-ons with fixed pricing rules
• Custom bundle options using Shopify Bundles
• Product stickers and rewards functionality
All of this was built natively within Shopify Plus where possible, reducing reliance on heavy custom code and making ongoing management simpler for the internal team.
ERP integration with Orderwise
A major technical component of the project was the integration with Orderwise, the group’s ERP system.
Inventory was synced in near real time with a 2 to 5 minute latency, ensuring accurate stock and pricing across both sites. Custom connectors were built in Node.js and hosted on Heroku to manage the data flow between Shopify Plus and Orderwise.
Each store was treated as a separate web shop within Orderwise, allowing shared product data while maintaining control at a brand level. This setup supported scale without compromising accuracy or performance.
